What I've Seen This Year

A leadership gap is the distance between a leader's title and their actual clarity, presence, and communication — and it often surfaces disguised as an individual's performance problem.

Over the past year, I intentionally stepped into a deeper layer of listening. Through coaching conversations, advisory work, and ongoing research with emerging leaders and executives, one pattern became impossible to ignore: Nearly 90% of the leaders I've worked with are discontent, and actively considering leaving their roles. Not because they lack ambition. Not because they aren't capable.

But because:

  • They don't feel seen
  • They don't feel valued
  • They don't trust their leadership
  • They don't experience clear, consistent communication

Many of them shared the same sentiment: "I'm exceeding expectations. I'm doing everything I can. But no one is really paying attention."

In just the past two months, four of the twelve high-performing leaders we've coached were laid off — not underperformers or disengaged employees, but high performers. Yes, organizations are navigating restructuring, cost pressures, and uncertainty.

But what's often missed is this: Talent is not only being "let go." It's also walking out, quietly, intentionally, and increasingly.

When a leader reaches the point of wanting to remove someone, it usually feels justified. There are data points. Missed expectations. Frustration that has been building over time.

But here's the question most organizations skip:

What if the problem isn't who is in the seat... but how the system is shaping them?

Because what I've seen repeatedly is this: High-potential individuals labeled as "not a fit" in one environment...become exceptional in another. Same person. Different leadership. Different clarity. Different alignment.

What's Really Happening

In many organizations, misalignment shows up disguised as performance issues.

  • Expectations are unclear or constantly shifting
  • Feedback is delayed, diluted, or avoided
  • Leaders are present in title, but absent in practice
  • Communication is inconsistent or incomplete
  • Accountability depends more on personality than principle

And eventually, someone becomes "the problem." But they're often just the most visible expression of a deeper leadership gap.

The Cost Leaders Aren't Measuring

When organizations let go of the wrong people, or fail to see why the right people are leaving, the cost goes far beyond headcount.

  • Trust erodes silently across the team
  • Engagement drops, even among top performers
  • Remaining employees question leadership decisions
  • The same patterns repeat... with different names

And perhaps most critically: Leaders lose the very people they can't afford to lose. Not because those individuals weren't committed, but because the environment made it unsustainable to stay.

The Shift That Changes Everything

Instead of asking:

"Who needs to go?"

Aligned leaders ask:

"What's not clear, not said, or not owned... that's creating this outcome?"

That question requires more courage. More ownership. More leadership. But it also leads to better decisions, whether that decision is development, realignment, or, when necessary, a respectful and clear separation.
